When do tenants pay rent & deposit?

I'm having a 'doh' moment! I suddenly realise I may be doing this wrong: should I be receiving a tenant's rent & deposit before signing an AST? ...I've been doing the AST signings first, then waiting for the first rents & deposit to be transferred to me...I think I've been making a mistake?!
